Right.

so if you are a business owner, which you are, if you're watching this video or if you are running cold email or both, then there's some things you may have noticed recently.

Okay, first is that you are getting flooded by emails that very likely may be irrelevant, very likely may be completely random and that is really annoying.

And the second thing is that you may also, if you're running cold email, have noticed that your reply rates have tanked, your campaigns have totally stopped working even though you're doing the same things.

And it's also annoying and slightly terrifying.

Now what I'm going to be covering in this is why it is the case that cold email has changed what you can do about it and how to basically update your systems and methodology and way of thinking about cold email in order to kill it in 2026 in order to actually be able to generate bookings and meetings like at the level that was possible in the past, again updated, we need to update our strategies because things have changed and we explain why they've changed and how to update them effectively.

So at the end of this you will have a clear picture of how to use cold email to generate consistent meetings to set up a system for outbound that's going to be booking your meetings that doesn't cost a bomb and that actually gives you some sense of comfort that you can take control over your scaling rather than relying on referrals or you know, pay per click or running ads and stuff which has, doesn't have the level of consistency that is possible with cold email.

Okay, so this is a really important thing to bear in mind at first.

Right.

Business to business buyers still prefer email.

73% of business to business buyers would prefer to be contacted with for sales through email.

Right.

That's significant.

That's like three quarters of your buyers would prefer to be contacted by email.

Okay.

and email has been rated a stronger, stronger lead generation channel than pay per click, SEO organic and organic social combined.

So like that's significant.

Right?

Most people want to be contacted by email if they want to get business to business sales it's been rated a better lead generation channel than pay per click.

SEO and organic social combined like that is very significant.

So cold email, if you're running business to business, software, which you should be if you're watching this then you should be very much considering cold email.

And if you are and it's not working, then stick around.

We're going to sort it basically.

Okay, so who's this for?

If you run an AI company and you have a specific business to business solution, right and you have a few customers, you have proof that it works, people are happy with it definitely works and it produces reliable results, then this is for you because this system is specifically gonna work for your type of offer and business.

If you are in that bracket and you're also running cold email and it's not working so well or you tried it and it didn't work the way you expected and you stopped, then definitely also stick around because they get a lot of clarity about what you can do if you want to revive that channel.

Okay?

if you're aware of the fact that a lot of the the, if you're worried like that, that there's a company that has a worse version of your product but they have better, you know, marketing and that they might win out, then definitely stick around because this is going to allow you to be the one who gets the best exposure effectively, right?

So something that is very commonly noticed, right, is this so people who build products, right?

Like when you build a nice product or when you're sitting at the back end of building something that has use for customers, in a business to business context.

and once you are finished building it, you're like, yes, I've done it, done now.

Now let's wait for the money to roll in and then the problem is the majority of the time that what you realize is that actually no, the really, really difficult part is getting people to see your product at the right time and to get them to actually buy.

And in fact it's almost if more difficult, it's as more difficult than building the product itself, right?

It's how to get it to the right people.

Now that being the case, this is basically an expression of the fact that it is the case that the company that wins a market share with a specific solution is nine times out of 10, the one that has the best distribution in terms of getting it to the right people with the right message at the right time.

And the good news is that anyone can be, that you can be that product, with a business to business solution, by approaching your outbound in the right way.

Right.

And that's what we're going to be covering in this, is how to design your outbound so that you can be the person who gets that message to your market segment at the right time and gets their interest right and gets their business also by using cold email as a methodology and a system in order to define and filter out all the wasted time and to get right to the perfect market segment message, combination that allows you to scale and really predictably reliably get to the right people.

Okay, so that's what we're covering.

I just want to show you this as an example.

This isn't a statistic from 2026, okay.

This is reply rates on cold email campaigns.

Now you see that the top 10% of people are getting 10.7% reply rates whereas the average is 3.43.

So that's 3x the average.

And you have to imagine that the vast majority of people are well below this getting like 0.5 to 1% reply rates.

So there's a small minority of people who are getting 10 times the reply rates.

And that it's just the proof that there is a way of doing it where it works, where they're sending emails that are that relevant, that 1 in 10 people are messaging them back.

compared to the app, the vast majority of people who are basically getting zero replies.

Okay so and also it's important to bear in mind that, that being the case in this year, in 2024 at least the reply rates, sorry, the spam placements almost doubled just the, the year of 2024 which is very significant.

And that lit, that trend has just continued throughout this, the past two years and it's become really highly treacherous and very difficult to get your message to the, even into someone's inbox, let alone to get them to actually read it because of all the other ones that are getting through that are useless.

So what, this is what we need to understand why are, how have the the spam filters become so much more intense?

What are they looking for?

How do we get around it?

And then after that how do we make sure that when we do land our emails and people's inboxes that we actually connect to them and we Cut through their cynicism and, and sort of very low thresh irrelevance that's going on right now.

So this is what we're going to cover, right?

It's how to set up the campaigns, how to go about getting the data, setting up all the infrastructure, writing the offers and stuff that's going to allow you to get in someone's inbox and do it in a way that actually strikes interest rather than annoyance.

Okay, so I'm chosen to break this down into four sections.

You could do it basically an infinite number of ways.

and they're all interrelated, every piece interacts with each other.

but I'm just choosing to do it in this order just because.

And that's what we're going to be covering.

So starting with the data, like the actual leads that you're using, then the offer, the way you're pitching them, the infrastructure that you're using to send it, and then the campaigns.

And in campaigns we're going to talk about the actual, not just about what to do because basically, as I explained the first three get an idea of what the campaign is, but what I'm talking about in campaigns is literally the mental, the thinking that you're using about what a campaign is that's going to allow you to see, succeed in developing a system that's reliable.

Okay, so you'll see how this all works together.

Now, okay, so starting with your data, your leads, right?

So back just a couple of years ago, it was like more than possible to just go and scrape 10,000 leads of basic business types and job descriptions and start sending emails and make some progress, like actually get sales.

Now since that has been possible, there's so many people doing that that basically there's so many relevant emails getting sent because there's so many people who are using this basic scraping and sending emails to people who are not probably well fit because the data is not super good.

And that being the case, everyone's inboxes are flooded with irrelevant emails.

So this is causing the problem.

Okay?

Now since it's the case that everyone's emails inboxes are full, then we have to go about things differently.

Like here's just a little bit of interesting statistics to bear in mind, right?

60% of people said that the prospecting emails they receive are irrelevant and impersonal.

And you definitely will have noticed this yourself.

Whereas, it's precisely refined.

Outbound audiences are, are getting leads that are 356% more likely to close on calls.

So that means there's, there's the majority of outreach which is being sent out.

That's totally irrelevant and, and annoying.

And then there's a minority, the minority of people who are using refined outbound audiences are book, are literally booking calls that are 3 times more likely to close.

So you can 3x your close rate on your calls just by refining the audiences.

Okay, so that's what we're going to be talking about when it comes to data.

So we talked about the 10,000 person list, right?

You get a 10,000 person list and then you look at that and that's like a very broad list of people.

Okay.

What we want to do it now is instead of just having our job description and company size and company industry and all this stuff, that also.

Yes, of course.

Because otherwise like, of course you have to do that.

But after that we need to now add another layer of filtering on which is intent based signaling.

Right.

Which means where are the indications that they might need our product now?

So for it depends totally on your product.

So I can't say what's going to work for you.

But think about things like this.

Are they hiring for a specific role that your AI solves?

Okay.

they, are they using certain tech in their stack that your AI fits in with?

things like that?

have they recently been funded?

Are they sudden, recently grown?

Are they, do they have operational changes?

Are there recent initiatives?

There are many things, especially regulations.

Is there new, you know, compliance, regulations that you may solve, these sorts of things.

We need to be aware that because there's so many irrelevant emails that relevance is key now that people are only replying to things that actually apply to them now.

So if we want to get replies, if we want to get people's attention, then we have to make sure that their thing, that our product is actually relevant to them now.

Which means that we have to add another layer filtering onto our demographic data, looking for intent signals.

And to do that you need to get a software.

I'm sure if you've done any basic research, there's a lot of tools to do this and what you choose to use depends on, your budget and, and your needs and what, what it signals you're actually looking for on the quality level you're looking for.

So I'll leave that up to you.

But the important thing is that after you scrape the leads, you need to do a second layer of filtering on them.

Okay, that's it.

The, the really important thing now is relevance.

The keyword is relevance.

And to find relevance you need to use intent.

You need to look for intent based signals.

Okay, so the question has changed of course, still who could buy this is important.

But now we need to also consider who needs this now and we need to prioritize those people.

Because now the case is you could send it to someone who back in the day may have been like, yeah, actually that sounds pretty cool.

Maybe I'll jump on a call with you, to now that person.

Because it's not relevant to them now.

Like now I don't need that now.

The just, it'll just go into the like mental list of shit they don't need.

basically that's a lost lead, whereas they could actually become one worth contacting.

But when the intent is there and you can find it using the tools that you find.

Okay, so that's the first thing is we need to add another layer of filtering onto our data.

Now this is another thing which starts from the data.

Okay.

When we are building the offers in our campaigns, we need to take our lead list with you know, intent already mapped out and then we need to subdivide it into.

And you need to use your intelligence to figure this out, like your logic.

But you need to take your large list and break it into as many as possible as you can.

sub niches, like literal, different classifications market, segments.

And the reason for that is that you need, we need to be hyper specific now with our copy.

So we need to take the original lead list, go for intent and then sub niche it out.

So just think about different class of ways you could classify these businesses and and make as many sub niches as possible that you can.

Because what you're going to want to do then is take the sub niches and think about offers, many, many different offers.

The fact about finding a good offer is that it's going to come from information from your buyers fundamentally.

Right?

So if you, the buyers and customers you already have, it would be good if you can in any way to get some feedback from them about what it was that triggered them to want your product, what is it about the product that solves their problems, things like this, because it'll give you an incredible amount of insight in terms of what's actually making people, motivating people to use your product.

But short of that and including that you're going to want to take the lead list that you have, segment it out into multiple segments and then create many, many, many different offers to fit those.

So again, depending on your product.

But the thing is with any product, the interesting thing is that you can take one offer and be creative and flip it into another offer.

So if it says something that saves time, you can also phrase that as a money saving offer.

And again, what's interesting to different people is going to be you're going to find out by speaking to them or by testing many, many different things and seeing which gets the most best general response.

So once you segment out multiple market segments, right, sub niches, then be creative and make way more offers than you think.

Right.

And that could just be pain based, outcome based, cost saving, revenue growth, time saving, risk reduction, competitive threat, operational efficiency, etc.

It depends on your products.

But then again, like what I'm saying is that you can you could find many ways of phrasing the value of a product based on one feature, that its value could be construed in many different ways.

And that's what's incumbent upon you to do, is to be creative about it, right.

And to be very open minded.

And also to be aware that if you don't know much about copywriting, you've just like heard some basic stuff from some like guys who are around now.

It's really smart to go back to the original sources and go to like the advertising gurus from like the 50s and read their books because that's where anything that works is already written in those and they do it in a much better way.

So I would really suggest understanding how words are used to motivate people.

It's not about manipulation because again people's time is limited, our attention is limited and very skeptical.

So we need to be really sharp in understanding how to motivate people using words.

Okay, so research on copywriting.

Make a lot, a lot of offers and be open to the fact that you might be totally wrong and you're probably totally wrong, but the answers will be given to you by the people who respond.

Okay, so that's it.

Many offers.

Open mind and do your research on proper copywriting, techniques with the infrastructure.

This is super important now because, right, the spam inbox placement has massively increased.

If you're running cold email, you will have noticed that your reply rates have gone down or your inbox placement has gone down.

This is intentional because people are annoyed by all the emails.

So it's a business opportunity for people to create spam filtering.

Alright, here's just some statistics.

44% of emails received by hosting customers in January actually reached inboxes.

That means the 66% of emails were spam filtered.

That's insane.

Our AI enhanced spam filtering capabilities block nearly 10 million spam emails every minute.

Okay, these are some quotes from actual marketers.

I am AI powered spam filtering and making a lot harder for legitimate marketing and sales emails to reach the recipients inboxes.

So we're getting, people are getting blocked out by the fact that there is a lot of spam, like really irrelevant spam.

But the fact is if you've got a good business solution and you want to reach people who might want to buy it, the best way to do is by email.

So we need to figure out how to cut through the noise with our legitimate solutions that people might actually want.

And that requires updated term technologies which we're going to talk about right now.

This is from a business owner.

I get 25 prospecting emails a day and they're always the same.

Now this is important because this is going to feed into what I'm going to about to say next.

The generic templates have collapsed below 1%.

Okay, this is really relevant.

So why is it that the spam filtering has gone so much better?

Okay, so we've got all these people who started using Coleman because it works.

And they learn how to do cold email by going basically on free online information.

They paid for a course or whatever.

But there's a lot of information online that tells you how to do cold email.

They give you certain suggestions.

There are people giving out certain templates that worked or work in air quotes.

Work.

now the fact is since AI has gotten better and they're using machine learning to figure stuff out, basically what's happened is since everyone's using these same techniques and using the same templates and everything that the AI, the machine learning is picking up on all the techniques that everyone's using and designating them as spam.

So the problem is this.

If you want to figure out how to get the best infrastructure and the things that work, you need to take the reverse approach.

Now because if you're going by what people are saying works, you are guaranteed that you are going to be marked as a spammer.

Because the reason, the way that they're figuring out what's cold Email.

And what's legitimate email is by picking on the techniques that everyone's using, using machine learning.

So when you want to buy, if you don't know anything about it, you need to buy domains, right?

You need to buy a few domains, you need to buy a lot of mailboxes and you need to put them into a sending system and you need to warm up those, those domains and mailboxes, meaning that you need to make them look like the legitimate by putting them in a thing that automatically sends emails back and forth between all descending domains, like globally, and makes them look normal before you start sending mass, outreach.

Because if you just buy new, set up a bunch of new mailboxes and they just start sending hundreds of emails a day, then they're gonna obviously get marked as spam right away.

The thing is, when you go online and you do your research, the things that people tell you to do are guaranteed not to work, which is confusing.

So the best thing I can tell you to do is when you go to set up, find your domain, set up your mailboxes, you're sending systems and warm pools, is you want to go and look for what people are saying definitely is already flagged as spam.

And then by process of elimination, go and find things that no one's saying don't work because the fact is that no one's now going to be telling you what works because that's their job, that's their business.

And since things have gotten basically so heated up, by spam filtering and then the impetus is to keep it quiet.

So the best way to find out what's going to work is a bit of experimentation and at least knowing that pretty much if loads of people say it's going to work, it's probably not going to, but look for the evidence of it.

People saying that this definitely doesn't work, this is already, marked as spam and don't use those ones and you'll find the right ones.

The other thing is that when it comes to actually sending emails and you've got emails going, you're gonna need something that's gonna root your leads, your interested leads.

Because right now, again because of the attention problem and the fact that it's a cold email and everyone's so skeptical is if they say they're interested, you need to be able to reply to them right away and take them through the next steps of the process as soon as possible.

And you're gonna need something that's Gonna move the leads into a place where you're gonna see them and then you can message them back really fast.

Because again, like the window for people's interest short.

And if you even go a few hours, it drastically decreases the chance that they're gonna, they're gonna book in and you're actually gonna get a call from it.

So you need to be able to deal with your pipe, your internal pipeline routing, as well.

That's really important.

So these bottom three, basically, your setup infrastructure is with certainty the things that aren't working and don't use those.

That's the best way I can say to find the stuff that does work.

with the campaign segmentation, with the top three, I'd say you just need to make sure you have a good way of, dealing of classifying the people who are interested and that you get notifications or whatever it is right away so you can take them on the next step of the process as fast as possible.

Because even if you do finally break through and you get them to be interested, then if you want to actually have a call with them, you need to be really fast.

And that needs to be set up by automation.

Unless you're just at your computer all day, which is cool too.

okay, now the final bit is the campaigns and what, like I said at the beginning, what I'm going to explain to you is the mentality behind what a campaign is that's going to allow you to succeed in setting up a system that will get you reliable results.

Okay.

You need to understand that a campaign is essentially, it's an experiment.

Okay, so you can, we can't be going about it thinking, yeah, I'm just going to send a campaign and I'm going to start booking loads of meetings.

And then when the first one goes and you don't get any, it doesn't work.

Then you think, well, it just doesn't work.

No, the fact is that you have to understand that because the actual message and the market segment and all that is so unexpectedly difficult to figure out that you need to understand the value of cold email is volume and testing capacity because the people who get build systems that actually are reliable and you're booking like hundreds of meetings a week or whatever.

That comes through experimentation, that comes through mass trialing, proper data gathering and analysis.

So that's what we need to understand.

Okay, you are.

So you've got now a list of loads of leads and you've got them intent, filtered and then you set up them as different sub niches and you've written loads of offers to them, right?

Then you've got your right infrastructure that's going to allow you to not get put in spam and you've got a thing that's, that's going to tell you when they're interested so that you can reply to them really fast.

Now what you need to do is this.

Set up all the campaigns with the sub niches and there's the right leads, right?

So set up multiple campaigns with different sub niches and all the different offer and copy and that this is an experiment.

Your hypotheses are the different variations of niche, sub, niche, offer.

And what you're saying in that offer, the test is when you start sending the data is what works, what actually gets replies.

And then after you book a couple of calls, the really important thing is that you make sure your discovery, within your discovery process you are obviously trying to get them, trying to express the value of your product to them but at the same time understanding, asking them as many questions as literally possible, to understand their motivation for joining you on that meeting in the first place.

Because in the discovery process is where you can get all the information that you need to really create the reliable system by actually understanding the people who are interested and who are joining you on the calls and why they are.

and that's what is super critical.

So you set up all the sub niches, you get all the data, you start sending emails, you quickly eliminate stuff that's just clearly not working.

when you book some meetings you ask them loads of questions about their motivations for joining you on the product.

Then once you have all this data, you need to analyze the data and go with figuring out what's the next best hypothesis to set up.

Which one should we focus on?

Which people actually responded on the call?

What did they say?

Motivated to do it?

Rewrite everything, Recreate your campaigns based on new, with new leads, new data, new intent triggers whatever it is that you learn, and iterate.

It's an iteration process right in that you can literally dial in on the combination of person, message that, that the their motivation and then how to contact them and then you can start consistently booking leads.

Then you can scale that out, right?

the, you find through process of elimination and, and asking literal questions, data gathering, who's interested, why they're interested.

So there you for you know, okay.

Now we need to contact these people.

We need to we need to tell them this about our product and they will book calls.

And that's how you get a consistent system that you can be confident in because, you know, because you found out by using the proper techniques.

Okay.

That's how you use cold email to get a consistent booking system in.

Okay.

That's how outbound becomes market intelligence.

This is like literally it's scientific process.

like intelligence gathering.

That's exactly what it is.

So I'm good.

I just summarize.

When we summarize again, really line by line, what you need to do.

Start with what you know about your products and the people who it's meant for.

Get a really broad list of people with their company type and name and job description and stuff like that.

And then filter that with a second layer of filtering of possible indications that they might need your product.

Now based on things like if they're hiring or just, if there's new government things that have just come through, that make them need to, you know, compliance issues, sorry, that's the word.

intent triggers anything that means that they might need your product right now.

then you need to take that list and break it down into as many as possible as you can.

Think of sub niches, different categories based on differences that, that are relevant in the logic that you understand because it's your product.

then you want to develop as many offers as you can for those different sub niches based on your products and how they might use it and things like that.

Then you set up the infrastructure, eliminating things that you are guaranteed not to work.

You get all your mailboxes, domains and sending systems and stuff like that, by looking at what is definitely not working and not using that because again what's going to be working is going to be difficult to find unless you pay somebody a lot.

and then once you have your, all your infrastructure set up, you got your markets, you set up a bunch of campaigns based on the sub niches and all the different offers and you start sending.

And then you, once you book a few calls, you use the discovery process and the information from who replied to what market segments worked and didn't, who replied in your emails, as data to iterate and then continue to iterate, narrow down, dial in based on the information that you get from the sending of campaigns and then you will find the right market segment, what Their motivation is.

And then you can just contact them, those people in a very refined way and you can be the guy getting 10% reply rates with leads that are three times more likely to close.

Like we from the statistics above earlier.

Okay, that's it.

That's how you use cold email to set up a system that works.

Okay.

now you can do this either by doing it in house, which is totally possible.

If you want to do it in house, you will need to definitely either hire, maybe hire someone in or assign somebody from your team to dedicate all their time to it.

Because they're gonna need to do all the research, they're gonna need to get all the leads, they're gonna need to find all the systems, they need to find the software to filter out for intent.

They're gonna need to you know, set up all the mailboxes, find what's working, write all the copy, set up all the campaigns and then also do all the data gathering, create your discovery process and also analyze all the data and reiterate.

So it's going to be a full time job for someone, and it's worth doing but obviously it would.

If you want to save time on this because obviously you're paying them a salary then the longer, the longer it takes the more it's going to cost.

So it might be worth actually just hiring a consultant in or paying them to go through a course so that you can cut the time that it's going to take and also save the failure rate because if you keep failing or using the wrong things and everything gets burned and it's doubles triples the infrastructure cost and stuff like that.

So it's definitely possible it may take quite a few months and it may be a lot of trial and error and it may cost by having to pay someone to do it, but at the same time it will be good and if you're really persistent you can definitely get there.

It's just gonna be a learning curve.

but then you have it in house and that's super cool.

So it's possible to do.

it's, you can obviously gonna cost money and time and there's gonna be a lot of trial and error.

But it's doable.

you can also work with me or with us.

and basically you'll get a dedicated outbound team working for you.

We will set everything up and we'll do all the stuff I just talked about.

we need to interview you to get Some information about your products and stuff like that.

But then after that we basically set everything up and within a couple of weeks we'll be starting sending emails.

You can just keep on doing what you're doing and know that eventually, pretty soon probably you're going to start booking meetings.

Get ready to take those meetings.

Then we'll help you with the discovery process, and you'll start to learn a ton about your customers.

You'll probably get some ideas about new features you can add to your product and maybe even see new possible market segments that you know, open new markets that you never would have expected based on the data that we're gathering using the system.

And then we will aim to get consistent meetings books and then we can scale from there.

Then we get it consistent and we can scale it from there.
