The Builder Who Killed His SaaS Stack and Built His Own (Ft. Steve Young)

Nowadays he's scraping it.

And is building his own.

Most builders bolt AI onto a broken process.

Steve did the exact opposite, opening up CLAUDE code.

He rebuilt his entire client to proposal workflow from scratch and his close rate jumped as a result from 13% to about 20 on $300,000 projects.

That is millions in revenue.

When I asked Steve his number one piece of advice for builders who are stuck in day to day chaos, he didn't say AI.

He said something entirely different and it'll change how you spend your next dollar.

I think, when it comes to, just the age of AI that we're in.

I'm so stoked that you're here with us today, Grant.

I'm glad to be here.

yeah, my wife says I'm one of a kind, too, but I don't think it's on that.

But, yeah, we're, really glad to be here, honestly.

I've been stoked about it, too.

I think you reached out a few weeks ago, and, ever since then, I've been like, yeah, I really want to.

Really want to show what we can do and what we have.

So I'm glad you invited me on.

Yeah, absolutely.

Yeah.

So just to dive into it, for those who, haven't met you yet, you just kind of give a real brief overview of, you know, who you are, what HHI is all about, and just kind of the work that you do.

Sure.

Yeah.

So, like Grant said, I'm Steve Young.

I'm the vice president of HHI Builders.

me and my wife own the company.

We started it in 2018.

literally.

We, had another company where we did retail, fit UPS and things of that nature.

not.

Not as much in the remodel sector as just the retail fixtures.

we, did fairly well at it.

Moved, to Hilton Head, to retire.

My wife's actually from here.

was, She went to high school here and everything.

And so we, She wanted to move back home.

I wanted to move to Hilton Head because I, vacationed here all the time.

So it was like, hey, yeah, let's move to Hilton Head.

So we, sold our company and, moved to Hilton Head, pretty much to retire, if you will.

The problem was I was only in my 40s, so I was bored to death.

And I was like, hey, you know what?

We gotta.

I need to do something else.

So my wife decided to buy that we should buy some condos.

And so we bought some condos, put, them on the rental market.

Buying the condos and doing the remodels on the condos were fun.

The rental market itself was terrible.

just as far as not, Not.

Not from the rental standpoint.

Just trying to find cleaners, trying to, set up that type of stuff.

Was just terrible here.

So many.

There's so many rentals in Airbnbs.

so we ended up, selling the condos.

When we sold the condos, the realtors that come to look at the condos for their clients were like, hey, who did yours remodels?

And we were like, yeah, we did them ourselves.

And we had.

I had a general contractor's license from my previous business.

And so, they were like, they were like, well, would you be interested in, doing something for us?

I was like, you know, at this time again, I was starting to be bored.

I wanted to kind of move on.

And so I was like, yeah, you know, we can do some.

A few.

next thing you know, now we're remodeling.

So, like I said, started in 2018.

2018, 2019.

And the first of 2020 was pretty rough.

I mean, we literally did.

I think we did everything we could to give away as much money as we could, by losing money.

Didn't know how to price stuff.

I mean, you know, someone would go, hey, how much was this?

And it was good for when we were doing it ourselves because we didn't have to make a profit.

But, we literally.

It was.

You get.

You get sideways with somebody because you thought they wanted this, but they actually wanted that.

Just didn't really have any systems in place.

in 2021, actually very early 2021, we hired a business coach, the BBA, Ken, Combs, and his group over in, Durham, North Carolina.

they came in and they taught us what design, build, remodel actually means.

before we were giving away design, didn't.

Didn't think there was any, value in it because it was like, that's what you had to do to actually get to the build.

and Ken and his group said, no, no, that's where you.

That's where you actually learn if you want to work with the people and you learn where the profit's at.

And so, literally we started doing design, build, remodel, the same thing that we're doing now, in early 2021, went from.

We were already doing about a million dollars then at that point, and did fairly well at it worked, with a BBA all the way up until, until October of last year.

and to be honest with you, great bunch of guys, I can't say anything negative about them all.

I love them to death.

They really have helped us out tremendously.

we just Felt that we kind of outgrew them a little bit.

and honestly we just wanted to move to another coaching system.

So then we changed over to win rate, with Mike Claudio and his group and honestly have taken it to the next level.

So last year we did right at 6 million.

this year we're on track to do about 9 million.

and so with that we had to decide if we were going to continue to have to hire a bunch of people or if we were going to try to get more efficient through new methods like AI and things of that nature.

which is what we've done.

we transferred from co construct to jobtrad.

in 2024 and early 2025 we actually adopted jobtrad and it was one of the best things that we've done.

Honestly, job tread compared to co Construct.

even though it was really a big pain changing over, it was, it was probably a defining moment for us.

that's huge.

Absolutely.

man.

I mean, and that's.

It's amazing that coaching has been such an integral part of your.

Just the way that you're running your operations too.

That's such a smart move.

Sure.

Well, you know, and again we, it's hard, it's kind of hard to accept that you need a coach because honestly we run a business that did a whole lot more than this particular business does currently.

and was like, yeah, you know, we've done this before, we know how to run a business, we know how to do this.

But it was such a different style business.

And just the way that things needed to be done, we just didn't know.

And so you have to be able to stand up and go, hey, I need some help, I need to figure this out.

And so bringing in coaching is definitely the best thing that we've ever done.

I mean it changed everything that we did.

Absolutely.

And then you said something, I don't want to let this slide, but you said that you're going from six to nine or you're forecasted to do nine this year.

That is a tremendous jump.

And I know probably every single person listening is like, okay, so what are the systems look like?

What's the actual operations look like that can help, you know, you know, not get just so overwhelmed and overloaded when you have that amount of work that's coming down your pipe?

Sure.

So luckily we've been blessed and we actually carried a little over 6 million from that was already in design at the end of 2025 into 2026.

So that, that obviously helped us with our nine million dollar goal for 2026.

but as far as the systems go, I mean we do a what we call project manage, process.

So our project directors are actually our sales guys.

so they go out, they actually sell the project and then they are the customer liaison through the entire project.

So we only do projects that we do a design agreement on.

So we do a design agreement.

It's a retainer.

they have to go through design.

We honestly don't care.

We've had people call us and go, hey, I've already had an architect do the drawings and all that.

And we've taken architect drawings and literally broke them apart and said okay, so where's your selections?

What are we putting in here?

I see these, got a nice drawing.

But we have no idea what your tile looks like.

We have no idea what you know, what faucets are putting in things of that nature.

So we've literally set it up to where we have to do design retainer.

In the beginning.

the design retainer normally is about 8% of what the upper end build, quote is.

And we end up billing that out at $200 an hour.

the end of the design process.

If they move forward with us to do the build, then we actually apply whatever's left of the design agreement to the build.

That makes perfect sense.

And I have to ask that that strategy of just the $200 an hour, the 8% of total, so many guys are using, or actually so few are actually using AI to help them build that strategy.

Is that part of your process too?

To say like, you know, make sure, you know, to hit our goal, we want to be.

We should probably be charging between 8 to 10% for, you know, the design work.

Is that on pace with the, the 9 million goal and then going back and forth between, you know, Claude or whatever it is?

Sure, yeah.

So 100%.

We actually we actually brought that particular process in from Ken.

From Ken Combs He actually runs a, a design build, remodel company up in Durham called CQC Home.

and that's.

We actually follow their process pretty much to the letter.

The same thing they do there we do here.

the speaking of AI, like when we're doing our pricing and stuff, we now come up with some AI models that we'll get into in a little bit.

But it's part of, it's Part of them that we give them, access to our pricing, catalogs and stuff.

as far as them, I mean, AI, access to our pricing catalogs.

And they actually go through and build our pricing out by that.

So we've already established those numbers and so we know exactly where we need to be.

that is awesome.

Yeah, that definitely helps with just understanding essentially your forecast and then also just getting a full, visibility into each project.

I'm sure that just helps clarity big time.

100%.

Yeah.

I mean, I can.

I just remember, I mean our, the way that we run today is nothing like we started.

We actually used to do, a full price when we would, when we would take on a client, we would go back and we would do a complete quote and we'd break it down by the nuts and bolts, on the front end.

The problem is it would take us two, three days to actually build that out.

And then you would, you know, if you have a, even if you had a 30 or 40%, you know, close rate, you're still, you know, wasting a lot of time.

So now we do the.

Now we do our pricing based on a, about, So we actually have a database of every project that we've done for the last five years and that, and those projects actually feed into our, into our system that tell us exactly where, where we need to be on, by the square foot.

So for example, a bathroom is.

A bathroom costs different than a living room and a living room costs different than a kitchen and so on and so forth.

So we break it down by the room inside the room.

We actually break it down by the price of that room based on an average across, across what we've done in the past.

That is amazing.

I haven't heard of that before.

And this is something that you built in house, you kind of designed.

Yeah, we built that in house and then, and then have incorporated into our new.

Into our new AI system that we've just built.

It's back, it's, it's incorporated because it's actually the AI system that we have is, it's linked to Job Tread, Job Treads, a new software that we're using.

and it literally can go through all your past jobs and pull out what your average is by the room.

And so it literally pulls all that together.

It does it, pretty much in real time.

And so if we add a new job and the process to go up, then the price would adjust.

It'll adjust pennies or dollars one way or the other over.

Over the course of the time.

But it stays accurate.

It stays accurate.

that's cool.

It sounds like you guys are almost building like a.

With.

With five years of data, it almost sounds like you're building a second brain or what.

Some consider a second brain just a repository of all of your working knowledge.

Like, you know, project types, profitability, timelines, schedules, all of that, then you can actively reference 100%.

Yeah, and that's one of the things that we do well.

as far as the pricing goes, I actually listened to your podcast, I don't know, two or three shows ago with a guy that actually had pulled all of his data in, and he was talking about schedules and things of that nature.

So I hadn't thought about it till then, but that's probably, the next process we start to look at is how do we do average schedules and stuff?

Because right now, we literally, at the start of the job, we go, hey, how long you think it'll take to do the drywall?

Hey, how long do you think you'll do the paint?

But this way, where you actually got all that data?

Just never really thought about it in the same way I did pricing, I guess.

Yeah, yeah.

If you can pull off of your historicals and even start with a range, be like, based off of previous projects that are similar.

It took us anywhere between 10 and.

Or we'll say, you know, three and five days.

Then you can use that and ask him, based off of all this, how long do you think it'll take you for?

Sure.

Super cool.

before we started recording, you said that a few years ago, you actually had hired on a different consultant off of Fiverr, you said, who was building a similar system for you.

Sure.

When we first started, when we first started, we did, our.

I guess like everyone else, we kind of did our estimates off the back of a napkin.

and then from there.

so because I'm old school, we actually built a PowerPoint that we would drop in photos and we would do this and we do that.

Well, then, but we.

You know, I'm an old country guy, I live in the south, so my.

My English may not be the best.

So when you're writing stuff up, you're like, hey, this presentation doesn't sound really good.

I mean, it sounds country, if you will.

So then I started, then chat GPT come along and I was like, hey, let's throw that in there and ask it if it can rewrite it.

And make it, make it more, you know, more verbose, if you will.

And, so I ended up, I ended up doing that a lot and then I would just cut and paste that into my PDF file and, and.

But it continued to add time to what we were trying to build.

And so one day I thought, man, this is cutting edge.

I can actually hire somebody to build me an AI, platform that will build me these PDFs.

I don't have to, I don't have to build them in PowerPoint.

and I can, and I can tell it what we're doing and it will actually just.

It'll.

It'll run it through chat GPT and it'll make it verbose and it'll put it on the paper and it'll look great.

And we did that for a while and honestly it was cutting edge and it, and it looked pretty good for the time.

we've graduated a lot from that.

We still actually kind of, interestingly enough, our current process is we still use that data that we gather from it, but we're now running it through NotebookLM.

And NotebookLM has given us a, lot nicer presentation slideshow, if you will.

but it's still not, it still wasn't enough.

So, I had to update and change some stuff.

So, with your use of Notebook right now, how many notebooks do you guys have open it in the hundreds.

Lord.

Yeah, probably.

I mean, it's, you know, and the problem with Notebook is, it still hallucinates and it still puts stuff in.

And like you, it's.

It's really hard.

I know it's getting better, but it's really hard to get it to, you know, use your logo and not somebody else's or, you know, make its own logo up and halfway through.

And so what my guys are having to do is they're literally, they're having to do two or three or four notebooks until they get it about like they wanted, or at least they get a bunch of the pages that they want and then they're throwing it in Canva and then having to kind of move it around and everything and then make it into a slideshow, so they can show it.

We have a Bob, we have vibe boards.

so we actually do our presentation.

the clients have to actually come to our office to do the presentation and.

Or if they're not, if they don't live here, we'll do it on, on a zoom call or something.

So.

But it's all digital so they can actually see it and then we'll print them off a PDF that they can take home with them if they, if they can't make the decision right there.

Amazing.

But it's, you know, the thing about.

It's like with these different transitions, these different milestones that you've had over the years, have you had a chance to like track conversions by any chance?

Like, in terms of, you know.

Okay, we went from PowerPoint to chat and I'm curious like what the up.

If there was an uptick in your, in your bid to hit ratio and then similar.

Since you've made this big move to just massive overhauls with your workflows.

I'm curious what that impact has been.

Interestingly enough, we didn't track it back during the PowerPoint days, once we started doing the AI, because I wanted to see what my ROI was on it, because we spent about 20 grand with a guy in Fiverr.

So I mean it wasn't a cheap, you know, system that they got built, even though nowadays it looks like it's.

I'm sitting here, I pulled it up earlier today and I was like, man, this is like clunky as heck.

But, we, so I wanted to see what the ROI was on it.

So we With that particular thing, we were closing about 13% of of the projects that we would get in, in house.

So pretty much we do a, we do a qualification call.

and if they, So if they're not qualified, then we just.

We refer them to someone else.

we have a couple of qualification statements.

One of the things being that we only work on Hilton Head Island.

So if they want to work, if they want us to cross the bridge, we don't do it.

we will recommend someone across the bridge for them to work with.

Just because we just.

There's so much work here.

We don't have to, Luckily.

but the, you know, but if we get to the presentation part, if we give them a presentation, we were at 13 with the old, with the original.

Now that we're doing the Notebook lm, and we've only been doing it for probably, seven months, I guess.

we've been tracking it, we're about 20%.

So it's went up 7%, which is, which is a lot when you're talking.

You know, when you're talking, our average project is about 300,000.

Yeah.

so, that was definitely helpful.

and then the new AI that I'm currently working on, I expect that it will probably bring us another 5%.

So it'll bring, you know, another.

So if we get it to 25% close ratio, I think I'll be happy.

and it could be better than that.

The one thing that it's difficult, like I was telling you before, one thing is difficult with NotebookLM is to get exactly what you're looking for.

It has its own idea of what it wants to put on there.

so that's why I said, hey, I'm gonna have to build an AI, driven, slideshow if you will, to make it to where we can.

To where it can be exactly what we're trying to.

What we're trying to accomplish.

Absolutely, yeah.

Notebook lm.

It is, I think it is my favorite AI tool, or at least free AI tool right now, just because of the sheer capabilities of it.

But you're absolutely right, you know, it does have its limitations.

with like.

It does, it does really good, honestly.

I mean, Google.

Google, like the renderings and stuff that we're doing, we actually run through Google Gemini.

Because Gemini with Nano Bananas is probably, you know, hands down, at least from everyone I've talked to, the best rendering and video, photo capable, AI that there is.

Absolutely.

Yeah.

I'm, I'm curious, I know Chat just released their new like GPT2 I think is their image generator.

So I'm curious to hear your thoughts on it when you get a chance to test it out, see how it compares.

I haven't been able to test that.

I've wanted to, but I haven't been able to test it.

And I know that Quad just released Quad Design too and.

yeah, yeah.

it doesn't do.

I mean it's kind of like a Notebook lm.

Honestly, it doesn't do just renderings.

It'll build like a Notebook LM type of projects.

But I haven't really, haven't really messed with it much.

Yeah, yeah.

that's, that's the hardest part about being in this age of AI is like, you know, shiny toy syndrome, sort of like to come up with 100.

So, with that though, like, how do you, I mean you, you have a, a stacked plate.

No, there's no doubt about it.

Between the projects, between growing your company, scaling that out, you know, managing your team and then also, you know, building your own systems in house.

One is how do you manage your time?

And also like, who are you Paying attention to where are you getting like your, your updates from?

So interesting enough, I mean I do have, I do have a staff.

I mean we have mid level management.

We kind of just incorporated that the middle of last year.

And so I have a director of design and estimating, I have a sales manager, I have a production manager for the field.

So I get a lot of stuff from them.

But I'll be honest, I'm really working hard with the new releases of Quad and the way that it can interact with the information within jobtrad now.

I'm really working hard at helping them to come up with reports for things that they need to look for.

And that part of it has been really good.

I mean I've got Claude now to where every, every meeting that we have as far as production meeting or design meeting, I run a report right before the meeting, I take it to and I literally give it to the manager and I go, hey, here's the things we need to look at.

And it's really went through and it tells you when you're on schedule.

It tells you like I said, we do a retainer.

It'll tell you how, how much burn rate you got for your retainer.

it'll put, you know, it'll put, hey, this project has got a PO out but you haven't got an invoice in.

But it should have been completed.

I mean it does a lot of back end stuff for you, especially with the API.

we use Data X, primarily because, to be completely honestly, because Data X uses less tokens.

we use Data X and then I use a backup of the Job Tread connector.

so if it's something that Data X can't do, or if it's going to take more tokens to run Data X than it would be to jobtrad.

It knows that and it'll literally, it'll swap between the two connectors, which makes it really really economical.

But it also makes it makes it work really well.

Yeah.

So then you're not essentially limited by so much token overuse.

You can run more projects, run more workflows with the same, same volume of tokens.

That's awesome.

Yeah, for sure.

And, and those guys over at Data X, Elliot and Peter and those guys have been really good.

I mean they, any, any crazy idea that I have, I send to them and they're like, yeah, we can make that work.

I mean they've never Told me no.

Which is.

Which is a good.

Which is a good thing to be.

Yeah, yeah, absolutely.

I'm.

Yeah, I'm sure they're stoked about any.

I mean, just based off of what you said, any, you know, crazy idea that you have, sending it over to them, they're.

It's probably a gold mine for them for sure.

This is amazing.

So let's see.

Like, how are you?

You know, it sounds like you're right on top of things when it comes to AI and these updates, being able to, you know, plug and play the new models into.

Into your systems.

how are you getting.

Are you getting the rest of your team to adopt it, too?

I am.

You know, honestly, like you said, people have shiny, shiny, thing syndrome, if you will.

and so, I have to kind of throttle some of them back.

Some of them, you know, are.

They're, hey, show me what you can do.

Some of them are like, hey, I tried this and I wasted, you know, half a day, and I never got what I'm looking for.

And I'm literally like, hey, man, let me do that.

Because there's a lot of prompts and stuff that I've learned.

what, you know, I mean, I'm a.

When I find something that I like, I'm a sponge.

I literally, I leave here, go home, watch YouTube videos on quad, or the new, you know, the latest thing that's coming out or whatever.

I mean, I literally watch YouTube videos for, you know, a couple hours at night just trying to pick up on the new stuff that's coming out.

So, And that's, you know, that's one of the things that I've kind of become the cto, if you will, of our company.

Yeah.

And trying, you know, just trying to get, us up to speed on things.

You know, One of the coolest things I've done in the.

At least in the near future or the near past was I literally, set it up for Quad code to go in, or not quad code, but just Claude.

AI, to go into Job Tread.

And we kept having an issue where.

So, for example, I have a.

I have an estimator, I have a design, I have an architectural designer, and I have an interior designer.

So the estimator, he's working on the estimate in Job Tread.

I've got the architectural designer who's working on the cd, the plans, and then I have an interior designer who's working on their book.

Book or their, you know, the whatever.

And they.

They really.

They talk.

But They, a lot of times, like, the interior designer will put something together and it doesn't get back to the CDs.

And the CD guy, you know, the construction drawings will not reflect exactly what the estimate might reflect or whatever.

So what I, what, I've actually got now is a checkpoint that we put in place that literally before we used to do what we call a debugging meeting, we would have five or six people that were sitting at a table and one person have the estimate in his hand.

One person would have the CDs in his hand, one person would have the lookbook in their hand, and they were trying to go through and make sure they all match.

And you would miss so much stuff because, honestly.

And that meeting would take two or three hours to actually be able to put together.

So what I did is I said, hey, you know what?

Let me take the PDF of the construction drawing, the PDF of the book book, and have it access the, estimate flu, job, tread, and I have it check against the estimate, against the CDs and against the, book book.

Check them all the different ways.

So, hey, is it, Is it.

If it's not on the.

If it's not on the estimate, I need you to flag it.

If it's not on.

If it's on the estimate, but it's not on the instruction drawings, I need you to flag it.

If it's on the construction drawings, but it's not on the.

On the, lookbook, I need you to flag it.

So literally, it goes back and checks all three against each other, and gives us a report that tells us, hey, here's what you're missing on here.

Here's the page it's on or it's not on.

Here's what you're missing here.

I mean, so it literally gives us a set of reports.

And then I went one step further and said, okay, now once you look at it from a trade standpoint, like if you were a carpenter, you were a plumber, or you were electrician, look at the plans and make sure that they're actually buildable or any questions that you may have that, that can't, that you can't answer, just looking at a set of plans and it literally goes down.

You know, it'll say, like, there's no dimension of your, you know, of the, of the, of the drain for your panties, or, you know, things like that.

So literally it's a, It breaks all that down and makes it to where I can get.

Take it back to design and go hey, here you go, man.

Here's your, you know, here's your breakdown.

You need to fix all these drawings.

You need to update the estimate.

Here's one.

And we get it to where it's pretty much has to be 100% before we, before we turn it over.

That is, that's so smart.

I'm sure, it probably saved everybody so much time.

yeah.

And it can do it in, you know, it can do it in 15 or 20 minutes while it was taking, it was taking five people to do in two or three hours and they were still missing it.

Yeah, absolutely.

And it's in real time too, you know, making those, like, those recommendations, those, the, the tagging of what's missing.

And then, you know, you, you don't.

You could essentially be async.

You guys could be working, you know, or those, those three at least could be working.

They don't necessarily need to be in the same meeting, you know, could just be, tag based, task, based, like, here's what's missing.

This is what I need from you so I can do my thing.

Very cool.

man.

No, it, it, it's actually, I mean, some of the things it does is, are amazing.

You know, again, you have to have your guardrails.

You have to make sure you don't let it just start writing a bunch of extra stuff and changing a stuff.

But, if you, if you stay, hey, I want to check this before you load it.

That type of deal, then literally it does really well.

You know, the other things that I've done with it is literally have it, take a set of plans and build me what we call a straw dog.

estimate outlet set of plans using the exact same format that we already use.

Like I said, I already have our catalogs and stuff.

So I've downloaded our catalogs into, CSV files and I put it into.

I, put it into the project, information in quad.

And so I tell it to always use that, always use that format and follow the same format every time.

And it literally can build, it can build you, at least a straw dog.

You need to check it, obviously, but it can at least put all the stuff together for you in a quarter, an eighth of the time that it would take somebody to actually do it.

That is amazing.

How are you figuring out what gaps like to fill or where, where to, what to work on next?

man, I don't know.

I mean, I think I was telling you before, I feel like I got ADHD or something.

I literally, I go through and I go through and I start thinking of stuff at night, and I'm like, man, why am I building this if I could be building that?

I mean, yeah, sometimes I literally have to stay focused on what.

On what I'm looking at.

But I was just going to say that's kind of a.

That's.

That's definitely a.

A common practice thing, I think.

You know, just.

I'm.

I'm the same exact way, like, fun idea, fun idea, fun idea.

But talking about, like, Claude, you know, that's kind of the beauty of it, too, is just that that working knowledge that already has, you know, saying you could just go back and say, what are the last, you know, say, 10 ideas that I've had?

And what's the forecasted financial impact of all of these?

Yeah, well, as far as gaps and stuff of that nature, what I try to do is I try to find stuff that'll fill gaps, and make us be able to move forward in a more, you know, efficient way.

I mean, literally, you know, trying to find stuff that if it can.

If it can take over and I don't have to have my estimator go through and comb through the entire estimate for every project and make sure that everything's on there, and we're not losing money, if you will.

it makes sense, you know, and that's some of the things that I've learned that it can do a lot more than you would imagine.

it had our scope of work.

It had, you know, some photos of things that we used to do.

It had the timeline we built out and the little, nice, little round dots that you can use in PowerPoint.

All the little graphics that they got.

next steps, it would go through, you know, sign your initial contract, go to measure, meeting, feasibility study, and then propose your model, plan and selections, things like that.

And then it would do.

Then we would fill this out, you know, and we, like I said, we've always, We've always done it by, room.

So we break it down by the room.

We give a range, if you will.

and then we'd give an overall projected cost at the bottom.

and then literally you would go, you know, then it just had like an about, and it had a, you know, thanks for choosing us.

this was a nice printable 8 and a half by 11 form that we could do, you know, whenever.

So that was our initial proposal.

And then from that I had, This is, this is the software I had built by the, personal fiverr.

I mean, I know you've used it before, but Notebook LM is literally.

You load a bunch of stuff onto the left side of it and then it literally.

So my guy will come in here and he'll go, okay, he'll.

First off, he'll do the, he'll do this and he'll actually load that into it as a, you know, a point of reference, if you will, for sources.

and then like, he'll maybe he had a site plan.

So he threw the site plan in there.

yeah.

Maybe had some other photos from other stuff that we had done.

So he threw some photos in there.

And then what that does is that actually builds this.

So this, that'll actually build it.

And as you can tell, this is a lot nicer look, if you will.

it makes it a lot more presentation friendly.

It threw the site plan in there, kind of threw some stuff together.

and again, it does a really, really, really good job.

I can't, I can't complain about it at all.

The biggest parts I don't like about it is sometimes it gets hard to, hard to actually use, what it's got because some of it, it just starts hallucinating, about what you do or whatever because it wants to select.

For example, see where it says co construct Web portal.

Yeah, we don't use CO construct.

But for some reason along the way, it picked up that we had something in CO construct, which was what we used to use.

And so now we would have to go in here, pull this into, pull it into Canva, and then edit it.

Change this up.

Now the new, I think the new Notebook lm, you can Actually edit on the fly.

but that's.

That's what we used to have to do is we had to open it up in Canva.

And so this was, you know, this was still taking our guys probably an hour, I guess, to build something, which is not terrible, honestly.

to get this type of.

To get this look and stuff out of it.

It's definitely not terrible to take an hour to build this for a client, if you will.

Yeah.

What was the feedback from, from clients when you guys would present this?

like, I said our.

Our numbers went from 13 up to about 20%.

Close ratio.

The, the clients, you know, they, you know, they look at it, they think you spent a lot of time building this.

They, you know, it's, it's.

It's one of those things that.

About AI that literally it can do such nice look that it thinks, hey, you must have had a graphic artist put all this together and build this.

And they, they just, you know, they don't understand.

Now what I can tell you is that's changing.

People are starting to understand that you don't have to.

You don't have to spend all that time to do it.

But, so.

But like I said, the one thing, the one thing about it, these are all static photos from the.

From past installs and stuff that we've done, past stuff we've built.

so there's not a whole lot of.

Not even a partial way that we've come to find out that we can take existing photos and actually do anything with them.

So the client's looking at it, but they're not really getting a picture of what you're trying to do to their house other than the words that you say.

Okay, so this was.

So this was what led me to build this new project.

So this is a new project that I started.

Honestly, I think I've told you this in past, but I literally have.

no, I mean, I used to be a programmer back in the 90s.

I used to work on Visual Basic.

we didn't have really Internet access, nothing like that.

And I got out of that to do construction.

So literally, my technology, I've always been on the technical side, but I've never been like, a leader in technology, if you will, because that wasn't.

That wasn't what I was doing.

Yeah, I was at the IBS show this year, and one of the guys from bba, their cto, came up to me and was like, hey, man, have you ever heard of cursor And I was like, no, I haven't.

He's like, yeah, you need to check it out.

So one weekend I was in here messing around.

I was like, hey, you know what?

I'm gonna check out that cursor thing.

And literally, it changed my life.

It changed what I'm doing for sure.

it's a, you know, it's a.

You tell it what you're trying to build.

It helps put stuff together, and it built.

And it helps you build it.

I worked in cursor for probably, I don't know, probably a month.

And the problem was I kept finding that.

I kept getting to dead ends.

I never could get it to get to the next step, if you will.

And so I was talking to my new business coach, their cto, and he was like, hey, have you tried Quadco?

And I was like, I've never tried Quadco, but I've heard of it.

And he's like.

He's like, yeah.

He goes, you ought to try it.

And what I would do is I would tell it to go into your local host directory that you're building this in and tell it to review what you've already built and tell you and tell you what it takes to.

To finish it.

And I'm like, okay, let's try that.

And we still haven't finished it yet.

I'm almost there.

But, it literally went through and helped me out on a lot of different stuff.

So if you got a second, I'll show you kind of how I build it and what all it does.

It really, it helped us out tremendously to be able to stop missing things, if you will, because clients want to talk to you and they want to talk fast.

You're trying to take notes.

It's almost impossible.

so you're inevitably going to miss something, especially if you're trying to do a whole home remodel.

so the POD note actually, builds a transcript.

It does.

I mean, inside the POD note software itself, it'll actually do a breakdown for you of everything.

We don't use that part of it anymore.

But we use the transcript.

And so I take the transcript, I put it into a text file.

I'll kind of show you.

I open it up here.

And as you can see, when our guys go to do it, they literally, they say, hey, I am at 34 Club Course Drive, Hilton Head, South Carolina, meeting with Deborah Hutton to review her deck and remodeling her primary bathroom.

So they talked the POD note before they walk inside.

Then when they walk inside, as you see, 24 seconds went by between these two.

Then she says, hey, come on in.

I don't know if you've met Charlie before, and literally this is just a bunch of words that they're talking.

All right?

But this program that I've built, actually, the AI was going to.

Is going to sort through that and figure out what the, what the scope of work is.

I'm going to generate it real quick and kind of show you.

so it's going to come back and it's going to give us a breakdown of what it thinks the scope of work is.

You get to obviously verify it to make sure that it's right.

and then kind of go from there.

Okay.

So it actually come in.

it grabbed the address out of it.

it grabbed elevated outdoor living and primary bathroom transformation.

AI suggested Deborah's home at 34 Crow Course Dr.

Deserves an outdoor living space and a primary bathroom.

So it's going through the whole thing.

It throws a city in there, the zip code, the client.

It picked up the client's name as it was talking.

And so I'm just going to say, yep, looks good.

And so it's going to drop it into my overview and I'm going to save it.

All right, so now that's the first step, if you will.

So we pulled all that data out of there, but it did so much more that we haven't got to yet.

The other thing is I reached out to A.J.

valentine, with render, and said, hey, we use render a lot.

Can I get.

Can you give me an API access?

And he was like, yeah, of course.

So he got me API access.

I went in and added render to this so that I can actually open it up.

and.

And we've done this project before, 34 Club 4 Strive.

So there it is.

I'm going to open it up into the project, and then you'll be able to see here in a minute.

It actually grabs all the rooms that we did the, render on it'll.

Build you a floor plan.

build it where you can zoom in and out.

and it'll show you the width and the height and everything of that wall.

So you can literally walk around, and see all the different walls.

It'll show you the width of the wall.

So the render works like this.

This is actually the render, software, API works exactly like the render does.

So it helps you pull all this stuff together.

And then if you attach photos to it, you can attach photos and it'll actually pull the photos But I'm gonna go back and I'm gonna link this render to my project and I want to import them.

I'm gonna import the measurements.

Now I know that we're working with the, I know we're working with room number two, because I looked at it a second ago, but.

And that's the bathroom.

And then room number four is also the bathroom because it's a toilet room.

and then, room number five, which is kind of an oddball room, they're wanting to actually make that into the bathroom.

So I'm going to throw that in too.

And so I can hit confirm and import three rooms.

And it's going to actually pull all the dimensions and all the wall information and everything into the room.

So when I go over here to sections, which is the next step in the.

In the key, you'll be able to actually see all the breakdown of, the rooms inside of the section set.

But what it's also done now is because now it knows what our square foot pricing is.

It's actually pulled the square foots together and it knows what the range should be.

So the next thing I want to do is say, okay, that's great, but I know that this bathroom is actually going to end up being.

Everything is going to be joined together because.

Because the toilet room, the part of the closet that we're doing, and also that, the, toilet room is all the same room.

So I'm going to merge these together because there's no need to have them in three different rooms.

So I'm pulling all this together and what it's going to do now is it's actually going to pull them all together and it's going to update the overall square footage to be what it needs to be and then it's going to make these sub rooms, if you will.

So it's currently pulling it together.

And did all the different, all the different square footage, all that stuff.

Now, interestingly enough, it actually.

It's interesting.

It actually didn't put this number in here.

But now we went A step further.

Now I can actually generate the AI estimates.

So it's going to go through and pull all these rooms up and our, sections up, and it's going to say, hey, how do you want to make.

How do you want to do this?

And I'm going to say, okay, well, let's just, let's throw this together real quick.

And what it does, AI is actually, it's going through the transcript now and it's going to ask me a bunch of questions.

It's going to say, hey, what are you doing with this?

What are you doing with that?

You're going to see in just a second, it actually will pull up a set of questions for each room that are pretty intense, honestly.

so you should.

Once you answer these questions, it should give you a pretty accurate price.

I'll show you a couple of them.

And then I've actually got a button on there that you can say accept all answers and then move on, because it actually will make recommendations of what it thinks the answer is based on what the conversation was.

It knows it's getting wallpaper because when you were talking in the, in the quad note, you said, we're going to wallpaper this bathroom.

In other words, it'll say what size the pocket door opening?

I mean, it goes through this entire our thing to ask questions, so it can give you a better, better breakdown.

It takes a little bit of time.

it's just, it just does because it, it not only.

So what it does it literally.

So if you have, we've, I've included.

I've got API hooked to job tread with this.

So it actually goes through and it'll pull all my catalog.

Anything that's already, that we've done in the past, it'll actually pull it and it'll put, it'll put those prices in there.

and it does it by square foot, linear foot, however that catalog set up.

The other thing that it does is it literally will go through and say okay, anything.

I don't know but I've got an allowance for example, like a faucet or something of that nature.

I don't know what you're going to want to do, but in your talk you said you were going to do mid range or you said you were going to do high end or whatever.

It'll actually go out and find what the high end range of faucets and stuff should be and it'll actually pull those numbers together for you.

And then last but not least, it actually, anything that it doesn't know at all, it literally pulls us to the zip code and it knows that we're in Hilton Head, South Carolina.

So it'll actually price it based on the average cost here in Hilton Head.

So so it does all three of those.

As it's, as we're talking here, I got it set to where it drops down so I can move on and start doing some media stuff.

Where does it pull in the, on the, the faucet idea?

Where does it pull in that data?

Is it just like your repository or is it pulling from you know, it's pulling from the web.

It literally, because it's so robust and because it's so open, it made a huge difference compared to co construct.

it was so refining and it didn't work half the time.

We had a lot of issues with it.

the second thing I would tell you is if you're looking for AI, I would join the quad with job tread and literally ask it questions about you, about what you're doing.

How do you, how do you increase this?

What do you, you know, I mean, if I was looking and I didn't know a lot about it, I would say, hey, can you help me build a.

Estimating, from local pricing, help me put together a catalog?

That's probably what.

That'd be my first thing.

Because honestly, we made so many mistakes in the front end about, pricing and stuff that if I hadn't made those mistakes, I'd be a lot further along than I was.

I am now.

Yeah, it makes perfect sense.

That's probably the best place to start is, you know, that, that that V1 or V2 of your master catalog.
